Why are open-source models hard to use? Llama, Mistral... how do you even use them?

Also, you can use Meta’s Llama by going to your DMs, composing a new message, and clicking “Meta AI”! Meta uses their own open source model, Llama, for their AI bot, which is integrated into Instagram. It’s currently using Llama 4, which came out in early April!
One clarifying point: at the end, when I say that the intermediary services are just charging for the cost of their compute, they of course may have other costs, for example paying software engineers or designers, but what I mean is they are not paying to train the model since they are using a model that was already trained and offered for free online.
