If one customer makes up over 30% of your revenue, that's an immediate red flag. I don't care how loyal they seem - concentration is risk, period.
Here's what I always investigate: How long have they been a customer? Are they locked into a contract? What happens to profitability if they leave tomorrow? I once saw a three million dollar deal crash to one point two million in a single call.
The whale client was already shopping competitors. Revenue might look amazing, but if it's built on one relationship, you're walking a tightrope with no net.
